I discovered root rot and I decided to transplant and cut the nasty roots. Kept all good white roots. But what's my chances of survival?

Well you were certainly right she totally drooped and dried out completely. She's super brittle to the touch and completely hunched over. I'm gonna scratch this one in the books as a loss. Gonna learn from this mistake forsure.
